When came here this morning, I went through the famous red gate called "Akamon." I have never been here, so this was the first time I have ever seen it. When I saw it, I felt like I was welcomed by this university. I imagined many fun things I might experience when Iam in university, but now I need to concentrate on the exams.

I haved never been here, so this was the first time I haved ever seen it.
'Have' is present tense; both uses should be 'had.'
'Was' is past tense and is correct!
Past tense is correct! But if you had wanted present tense it would be: "I have never been here, so this is my first time ever seeing it."
You are telling us this story in past tense, so past tense is correct.
When I saw it, I felt like I was welcomed by this university.
